The Research Challenge
When a growing multi-location restaurant group approached us, they were at a crossroads. Scaling operations meant getting serious about how they sourced herbs, lettuce, and microgreens — but they lacked a structured foundation for evaluating suppliers, understanding market conditions, or navigating produce contract terms. Decisions were being made on familiarity rather than data, and that approach was not going to hold as they expanded.
The timeline added pressure. They needed a complete, decision-ready research package within one month — covering supplier options, pricing trends, legal frameworks, and an international perspective on fresh produce procurement.
How We Approached It
Helion360 broke the project into four defined research tracks from the start: supplier profiling, market and pricing analysis, contract and legal structure, and international benchmarking. Working across these tracks in parallel allowed us to move efficiently without sacrificing depth.
Supplier research involved identifying and comparing both domestic and cross-border sources for all three ingredient categories. Each supplier was assessed against pricing, reliability, order minimums, and contractual flexibility. Market trend data was layered in to ensure the comparisons reflected real current conditions, not outdated assumptions.
For the legal component, we reviewed standard contract structures used in perishable goods procurement — focusing on delivery terms, quality benchmarks, price escalation clauses, and dispute resolution language. The international benchmarking section drew comparisons from European and select Asian markets, giving the client a broader view of how similar operations handle fresh produce sourcing at scale.
What We Delivered
The final report was delivered on schedule — a structured, well-documented resource the client could use directly in supplier conversations and contract negotiations. It included a prioritized supplier shortlist, a summary of current market pricing dynamics, and a plain-language breakdown of contract terms that mattered most for their context.
The international benchmarking section surfaced sourcing approaches the client had not previously considered, creating new options worth exploring. Helion360 ensured that every section was written to be actionable, not just informative — so the research translated directly into decisions.
