Starting With the Right File Assessment

A PNG with a transparent background is significantly easier to recolor than a JPEG with a white or colored background baked in, because JPEG compression introduces artifacts at color boundaries that complicate clean selection. A PNG exported at 1000px wide for a small business card is very different from a PNG at 3000px wide intended for large-format print.
The working resolution matters. A good rule of thumb is to work at a minimum of 150% of the final output size when editing raster logos, reducing only at the end. If the source file is 800px wide and the client needs it at 800px, the recoloring should ideally happen on an upsampled version or — better — on a recreated vector version if the original logo is simple enough to rebuild.
Defining the Target Palette Before Touching the File

For a logo with distinct color zones — say, a blue wordmark and a blue icon on white — the cleaner approach is to use the Color Range selection (Select > Color Range, fuzziness around 40-60) to isolate each color region, refine the selection edge with a 0.5px feather to preserve anti-aliasing, and then apply a Hue/Saturation adjustment clipped to that selection. This preserves the luminance variation within the original shape, which is what gives the mark its sense of depth and dimension even after recoloring.
Once all zones are adjusted, the file should be flattened and inspected at 100% zoom for fringing — stray pixels of the original color visible at the edge of shapes. These are cleaned up with a targeted Hue/Saturation pass or careful spot healing. The final export should always be PNG-24 for transparency-preserved versions, with a separate JPEG export on a white background for contexts that do not support transparency.
Checking the Output Across Contexts
A recolored logo should be tested on both light and dark backgrounds before delivery. Green-and-yellow combinations, in particular, can behave very differently on dark backgrounds versus white ones — what looks vibrant on white can look washed out on dark navy or black. If the logo will appear in a PowerPoint template or pitch deck, it is worth previewing it against the actual slide background colors being used.
What Goes Wrong When This Work Is Rushed
The most common mistake is treating the Replace Color tool as a complete solution. It is a sampling tool, not a precision tool, and it routinely introduces color contamination at edges and in mid-tone areas of the logo. The result is a mark that looks slightly off in ways that are hard to articulate but immediately visible to anyone with a trained eye.
A second frequent problem is ignoring the file format implications. Editing a JPEG and re-saving as JPEG compresses the file again, compounding the artifacts from the original compression. Every save-to-JPEG cycle degrades the image further. The correct workflow is to edit the original JPEG, save all working versions as PSD or TIFF, and export a fresh JPEG only as the final step.
Palette choices made without reference to a defined color system also cause downstream headaches. If the green used in the recolored logo is specified only as an eyeballed approximation and not as a locked hex value, it will drift when the logo is placed into a brand deck, a website stylesheet, or a print vendor's CMYK workflow. The logo starts looking like three slightly different greens depending on where it appears.
Underestimating the polish phase is another consistent trap. The actual recoloring can take an hour; the cleanup, edge inspection, context testing, and format packaging often take just as long. Skipping that phase produces technically acceptable files that reveal their flaws the moment they are placed in a real document.
Finally, delivering only a single file is a mistake that will cost time later. A proper recolor package includes the logo on a transparent background, on white, on a dark background variant, and ideally at two or three standard sizes. Building that set once is far more efficient than reconstructing it file by file each time a new use case appears.
